Should I repair or replace my HVAC system? Repair when the system is under about ten years old, the fault is a single component, and the repair costs a modest fraction of a new system. Lean toward replacement when the equipment is past twelve to fifteen years, repairs are stacking up, the failed part is a major one like a compressor or heat exchanger, or the refrigerant is expensive and obsolete. The decision is a balance of six factors, not any one of them, and age, the factor most used to sell replacements, is actually the weakest on its own.
Every homeowner meets this question eventually, and it is far easier to answer with a clear head than in the middle of a breakdown. So work it through now, on your own time. None of this is secret knowledge. It is just rarely laid out plainly, and having it in front of you means you walk into the decision already knowing what a good answer looks like.
The six factors that decide it
A good technician is weighing these six things together. No single one settles it, but together they point clearly one way or the other.
- The cost of the repair against a new systemWhen a repair approaches a third to a half of the cost of replacement, replacement starts to make sense, because you are spending serious money on old equipment that will keep aging. A small repair on a sound system almost always wins.
- The age of the equipmentCooling equipment commonly lasts fifteen to twenty years, furnaces fifteen to twenty, heat pumps twelve to fifteen or so. Inside that range a repair is usually reasonable. Well past it, you are repairing something living on borrowed time.
- The repair historyA first repair on a system that has never given trouble is very different from the third repair in three years. A pattern of failures is the system telling you it is wearing out as a whole, not in one part.
- Which part failedA capacitor, a contactor or an igniter is a minor, cheap repair. A compressor, an evaporator coil, a heat exchanger or a blower assembly is a major one, and a major failure on an older system is often the moment to replace.
- The refrigerantSystems running the old R-22 refrigerant are expensive to repair, because R-22 has not been produced or imported in the United States since 2020 and remaining stock is costly. A refrigerant repair on an R-22 system pushes hard toward replacement.
- Efficiency and comfortIf your bills are high and rooms were never comfortable, a repair puts you back exactly where you were. Replacement is a chance to fix a system that never really worked, with better efficiency and correct sizing.
A rule of thumb, and its limits
You may have heard the "5,000 rule": multiply the age of the system by the repair cost, and if the result is over 5,000, replace it. A ten-year-old system with a 600 dollar repair scores 6,000, so the rule says replace. It is a handy starting point and nothing more, because it leans heavily on age and ignores repair history, which part failed, and how well the system ever worked. Use it to get a first read, then weigh the six factors above, which is what a real recommendation does.

When it is not a choice
A cracked heat exchanger changes the math
There is one situation where the decision is largely made for you. On a gas furnace, a cracked heat exchanger, the metal wall that keeps combustion gases and carbon monoxide out of your air, is condemned rather than repaired, because a patched one is not a safe one. On an older furnace, that means replacement, full stop. This is the one place where "just repair it" is not on the table, and any technician who offers to weld or seal a cracked heat exchanger and send you on your way is someone to walk away from.
Why age is the weakest factor on its own
Age is the factor most reached for when someone wants to sell you a new system, precisely because it is the easiest to say and the hardest to argue with. "It's fifteen years old" sounds like a verdict. It is not. A fifteen-year-old system with one failed capacitor, a clean service history and rooms that always cooled well is very often worth repairing. A ten-year-old system on its fourth repair, with a failing compressor and R-22 in the lines, is not, despite being younger.
Age matters, but only alongside the other five factors. When you hear age used on its own to justify replacement, with no mention of what failed, what it costs, or how the system has behaved, you are hearing a sales pitch, not a diagnosis. That single tell will protect you from most of the bad advice in this business.
Questions and answers
At what age should I replace my HVAC system?
There is no single age, which is the honest answer, though the ranges help. Cooling equipment and furnaces commonly last fifteen to twenty years, and heat pumps twelve to fifteen or so. Inside those ranges, repair is often reasonable. Well past them, you are maintaining borrowed time.
But age alone should never decide it. A well-maintained older system with a minor fault can be worth repairing, while a younger system with major failures and a bad history may not be. Age is one of six factors, and on its own it is the weakest.
What is the 50 percent rule for HVAC?
It is a rule of thumb that says if a repair costs more than half the price of a new system, you should replace instead of repair. It is a reasonable starting point, because spending half the cost of new equipment on old equipment rarely makes sense.
Like all these rules, it is a first read, not the whole answer. A repair well under half the replacement cost on a sound, younger system is usually worth doing. The closer the repair creeps toward that half mark, and the older the system, the more replacement makes sense. We show you both numbers so you can see where you actually land.
Is it worth repairing a 15 year old air conditioner?
It can be. Fifteen years is within the normal service life of cooling equipment, so a fifteen-year-old unit with a single minor failure, a good history and solid past performance is often worth fixing. The repair buys you real remaining life.
It becomes not worth it when the failure is major, like a compressor or coil, when it uses expensive R-22 refrigerant, or when it is one more in a run of repairs. In those cases the fifteen-year-old unit is telling you it is near the end, and the money is better put toward replacement.
Why do some companies always recommend replacement?
Because a replacement is a far larger sale than a repair, and some sales models are built around steering toward it. The most common tactic is leaning on age, "it's old, just replace it", without seriously weighing the repair cost, what actually failed, or how the system has performed.

Does replacing just the outdoor unit save money?
It can look cheaper, but it is often a false economy, and here is why. Your outdoor unit and indoor coil are a matched pair, designed to work together. Replacing only the outdoor half and pairing it with an old indoor coil can cost you efficiency, cause reliability problems, and sometimes void the new unit's warranty.
Sometimes a partial replacement is the right, budget-conscious call, and we will tell you when it is. But we will also be honest about what you give up, so you are not surprised later by a mismatched system that never quite performs.
Can you just tell me what you would do?
